The technology works. The problem is implementation. Companies buy an AI coaching tool, send an email announcing it, and hope reps start using it. Three months later, adoption is below 20% and leadership writes off AI coaching as a failed experiment. The tool wasn't the problem — the rollout was.
Before evaluating tools, get specific about what you need AI coaching to fix. Is it slow ramp time for new hires? Inconsistent discovery quality? Weak objection handling? Poor negotiation skills? Each problem requires different AI coaching capabilities, and clarity here prevents you from buying a tool that's impressive but irrelevant to your actual needs.
Pull data: look at your win/loss analysis, call quality scores, pipeline conversion rates by rep, and onboarding time-to-productivity metrics. Identify the specific skill gaps that are costing you the most revenue.
Evaluate AI coaching tools against four criteria. First, scenario customization — can you build practice scenarios around your actual product, buyers, and methodology? Generic scenarios produce generic results. Second, feedback quality — does the AI provide specific, actionable coaching points, or just generic encouragement? Third, integration — does it connect to your CRM and call recording tools so coaching is informed by real deal context? Fourth, analytics — can managers see individual and team-level skill progression over time?
Don't roll out to the entire team at once. Start with 3-5 reps who are hungry to improve and open to new approaches. These early adopters become your proof of concept and your internal evangelists. Run them through a structured 30-day pilot with specific practice goals and measurement criteria.
AI coaching tools that exist outside the daily workflow don't get used. Embed AI practice into existing routines: 15 minutes before team meetings, as part of pre-call preparation for important deals, or as a required activity during onboarding with completion tracked alongside other milestones.
AI coaching data should feed directly into 1-on-1 coaching conversations between managers and reps. If the AI identifies that a rep struggles with pricing objections, the manager should discuss that specific gap, assign targeted AI practice, and review improvement over time. This creates a reinforcement loop where AI and human coaching amplify each other.
Track three tiers of metrics. Leading indicators: tool usage, practice completion rates, and AI-measured skill scores. Intermediate indicators: call quality improvements, discovery question depth, objection handling success rates. Lagging indicators: pipeline conversion rates, win rates, deal velocity, and ramp time for new hires. Review monthly and adjust the program based on what the data shows.
Within 90 days of a well-executed rollout, you should see measurable improvement in at least two of these metrics: new hire ramp time, call quality scores, and pipeline conversion rates at the stages most connected to the skills you're training. If you don't, the issue is likely scenario quality or adoption — not the tool itself.
